Industry
Sales development for manufacturers and industrial suppliers entering Germany: native German outreach, technical qualification and meetings with the people who decide.
If you build machines, components or industrial equipment and you want German customers, the hard part is rarely the product. It is the fact that nobody in a German plant buys from a supplier they cannot check. A new machine, a second source or a change to a framework agreement touches engineering, production, maintenance, quality assurance and purchasing. Each of those roles examines something different, and each of them can stop the process on its own.
Germany is worth the effort. It was the largest machinery importer in the European Union in 2025, buying 92 billion euros worth, or 22.3 percent of all EU machinery imports, and close to 1.3 million people work in mechanical engineering there (VDMA). It is a market that imports heavily and still evaluates every new supplier as if it were a risk, because for the person signing it off, it is.
DialFox opens that market from the inside. Our German team calls in native German, speaks to the role that actually owns the topic, qualifies the situation and hands you a prepared meeting. You do not have to hire a German sales manager to find out whether the market responds.
01
Capital equipment is not bought because it is attractive. It is bought because a process requires it. That single fact changes the whole route to the sale.
The technical check comes before the commercial one.Engineering checks interfaces, installation dimensions and materials. Maintenance asks about availability, service intervals and spare parts. Quality assurance wants certificates, test reports and documentation. Purchasing only becomes serious once that side is satisfied. An offer that starts with purchasing turns into a price comparison. An offer that only convinces engineering stays a project without a budget.
Changing a supplier is a risk, not a transaction.Supplier audit, first article inspection, release: weeks or months pass before a new supplier is productive, and somebody internally carries the responsibility for that switch. This is why “no need” in German industry almost always means “no reason to change anything right now”. It is a question of timing, not a rejection.
Being foreign is a question mark until you answer it.A German technical buyer will ask who provides service, how fast a spare part arrives, whether documentation exists in German, and who is liable. These are not objections to overcome with enthusiasm, they are the checklist. Answer them in the first conversation and the distance disappears faster than most foreign companies expect.
Language is not a courtesy, it is access.Engineers and works managers in the German Mittelstand often read English fine and still prefer to discuss a technical detail in German. A call in English gets forwarded. A call in German gets an answer.
02
In a small family owned business, the managing director is often the right address. In a plant above roughly two hundred employees, almost never. There the decision spreads across roles that do not appear in any company register.
Defines requirements and the specification document. If you do not convince this role, you never reach the shortlist.
Owns output, changeover times, scrap rates and delivery reliability. Your strongest ally if your offer measurably improves one of those numbers.
Decides on retrofits, service contracts, spare part stocking and everything that happens during a planned shutdown.
Brings audits, complaints and documentation duties into the room, and can stop a project alone if the paperwork is missing.
Negotiate framework agreements, actively look for a second source and calculate in total cost of ownership, not unit price.
The rule of thumb: the technical stakeholder opens the door, purchasing signs the contract. Either route on its own is a dead end. That is why we establish who else sits at the table before a meeting is booked at all.
The switchboard filters, and not out of hostility. The people you need are rarely at a desk. They are on the shop floor, in an audit or at a customer site. A general inbox does not reach them, and many technical managers are barely active on professional networks. The reception desk is still the most reliable route here, provided the call is handled properly.

A reason to call is something already happening inside the company. It does not replace your argument, but it decides whether anyone listens. In manufacturing these triggers are unusually easy to research, because much of it is announced publicly.
| Trigger | Who to speak to | When to approach |
|---|---|---|
| New production line, capacity expansion, new site | Plant manager, head of production, head of engineering | Well before commissioning, visible in trade press, construction plans and job ads for the new line |
| Planned shutdown, plant holidays, year end stop | Maintenance manager | The quarter before, after that the window is closed for the year |
| EU Machinery Regulation 2023/1230, applies from 20 January 2027 | Head of engineering, design, quality assurance | Continuously until early 2027, since it replaces the Machinery Directive |
| Recertification or customer audit | Head of quality | Several months before the audit date, while gaps can still be closed |
| New person in a decision making role | The new manager | In the first months, when the supplier list and processes are reviewed |
| Problem with the current supplier, such as delays or quality issues | Purchasing together with production | Immediately, because a second source is sought before it is needed |
| Series start or new customer programme | Project management, engineering, purchasing | During sampling, not after |
| Trade fair appearance | Sales management and marketing | Some weeks ahead for stand meetings, the week after for the scanned contacts |
Trade fairs deserve a separate note, because most foreign companies either skip them or waste them. According to the bvik marketing budget study summarised by AUMA, trade fairs and events make up 39 percent of the external marketing budget in German industry, ahead of paid media at 19 percent and the company website at 14 percent, and they are considered the most effective format for new contacts. A scanned badge, however, is not a meeting. Between the fair and the offer sits the week in which somebody has to follow up, and that is the week that usually disappears.
The deadline for the Machinery Regulation (EU) 2023/1230 is useful for a different reason: it applies to every manufacturer placing machinery on the EU market and it carries a fixed date. If you supply safety technology, controls, technical documentation, testing or training, that is a reason to call which nobody has to invent.

The target list is built on technical criteria, not on industry codes alone. Production processes, batch sizes, materials, machine park, end markets and certifications say far more about fit than any revenue bracket. Three hundred genuinely relevant plants beat three thousand names.
Outreach runs in native German. How we set up cold calling in practice depends on the product and the buying process. The legal frame for B2B calls in Germany sits in section 7 of the UWG, and we have written separately on whether B2B cold calling in Germany is legal, which is worth reading before you plan a campaign here.
We talk about the process first and the price second. In lead qualification we establish four things: what is in use today, who else decides, whether a budget or a budget round exists, and what timing is realistic. Anything that does not meet those four points is not passed on as a meeting.
The handover is structured. We do not work inside your CRM, we run our own system. You receive the contact, the notes from the conversation and the agreed next step in a form your sales team can pick up directly. The process page shows how that runs week by week.
Two things pay off unusually often here. The first is appointment setting around trade fairs, before the event for stand meetings and after it for the contacts that would otherwise go cold. The second is customer base activation, which matters if you sold into Germany years ago through a distributor and never followed up directly.
If Germany is your first European market, the Germany market page covers the wider picture, and our article on how to find B2B customers in Germany goes through the channels that work there.

What you will not get is a promised number of meetings before the first call. Anyone quoting that figure in advance is guessing.

Catalogue products sold on price and availability. If the decision is made in five minutes on a screen, a good shop, a dealer network and visibility in the relevant industry portals are the better instruments.
Companies that need revenue this quarter.Investment decisions in manufacturing cannot be compressed. If cash is short right now, reactivating existing customers is the more honest route, and even that takes weeks.
Companies with nobody to take the meetings.A booked meeting dies if it is rescheduled twice. We open the door and prepare the conversation, your team runs the sales meeting itself. Without someone who can answer technical questions in the follow up, the pipeline stalls at the second step.
How the Mittelstand differs by size class and ownership is explained in what foreign companies get wrong about the German Mittelstand.

The questions buyers in this industry actually ask us, answered without the sales gloss.
They are not engineers and we do not pretend otherwise. Before a campaign starts they are trained on your product and work from your material and a technical conversation framework. If a detail question goes beyond that, it is recorded and passed to you rather than guessed at. German technical buyers notice the difference immediately.
No legal entity is required to have conversations in the market. What matters to the person on the other end is that someone answers in German, that documentation exists, and that service and spare parts are organised. Those are the questions that come up in the first call, and they should be answered before the campaign starts, not during it.
First conversations usually appear within the first weeks, because part of any list always has a current trigger. Turning those into offers and orders takes longer, because the investment cycle sets the pace. A campaign in this sector cannot be judged fairly after four weeks.
No. We work in our own system and hand over in a structured form: contact, conversation notes and the agreed next step. Your system stays clean and your data stays yours.
It depends on the target group, the depth of the conversation and the volume. Our article on what outsourced appointment setting really costs explains the models used in this market. For your specific case, a consultation is the faster route.
